A Self-Assessment For Figuring Out Where Your Outbound Needs Help

Work through list, deliverability, messaging and capacity questions, then use a two-minute questionnaire to find a starting resource for your role.

Outbound can break in several places, and four come up often: the list, the deliverability, the message, and the capacity to run any of it. Working through these before you hire or buy gives you a better shot at fixing the thing that's actually leaking. Treat this as a useful frame, not an exhaustive diagnosis of every outbound problem.

Start With The List

If your emails reach people who were never going to buy, weak results downstream are hard to interpret.

Ask: where does the list come from, how old is it, and does anyone verify it before sending? A list built eighteen months ago from a conference badge scan is a different asset than one built last week from people who match your best customers. If you can't say who your best customers are in one sentence, the list question starts there.

Then Check Whether Mail Lands

Deliverability problems can hide behind weak response numbers. Before you rewrite anything, confirm your sending domain's authentication records are set up: SPF, DKIM and DMARC. If those have gaps, part of your volume may never reach an inbox.

Read your signals carefully, because each has caveats. Bounces and delivery errors from your provider are direct evidence. Falling opens are weaker evidence: privacy features, image blocking and automated systems all distort open tracking, so a drop in opens doesn't prove mail stopped landing. Authentication failures in message headers and provider delivery reports sit somewhere in between. A low reply rate on its own doesn't tell you which link in the chain failed.

Look At The Message With Better Evidence

Messaging deserves scrutiny once you have some confidence that mail lands and lists are sound. The diagnostic is specificity: if you swapped your prospect's name and company into a competitor's email and it still made sense, the message isn't about them.

Test one variable at a time. Rewriting the opener, the call to action and the offer in the same week tells you nothing about which change moved replies.

Be Honest About Capacity

Sometimes the issue is that nobody owns the work. Outbound that runs when someone remembers it produces results that are hard to learn from, because nothing is consistent enough to compare.

Ask who runs outbound this week, what they run, and what they'd report on Friday. If the answer is vague, the next step is ownership and cadence.

Turn The Answer Into A Next Step

Once you've named a likely bottleneck, the fix categories sort themselves. List questions get data and verification work. Deliverability questions get infrastructure work. Messaging questions get positioning and testing work. Capacity questions get a person, a system, or both.

Write the bottleneck down in one sentence and share it with whoever approves the spend. "We're fixing replies" and "we're fixing whether mail lands" lead to different budgets, different vendors and different timelines.

Get A Starting Resource For Your Role

The questionnaire on GTME takes about two minutes. It starts with who you are: a rep or someone breaking into GTM engineering, a leader with a sales or GTM team, or a founder who owns outbound along with everything else. Then it asks two questions specific to that role.

The form collects your email with your consent so GTME can send you updates for your path, and then it shows a starting resource matched to your role: a teardown of real GTM systems for reps, a pipeline health check for leaders, or the deliverability scan for founders. The match is based on your role, so it gives you a first resource, not a verdict on which of your own four areas is leaking. That part still comes from the self-assessment above.

Run the self-assessment, then take the starting resource for your role. If deliverability is on your list anyway, the scan the questionnaire points founders to takes about a minute.
